Why good employees leave: the early signs of quiet disengagement
Most resignations are decided months before the letter arrives. These are the signs to watch for.
When a strong performer resigns, managers often say it came as a surprise. Usually it did not. The signs were there, but they were quiet.
Disengagement rarely starts with a complaint. It starts when people stop offering ideas, stop volunteering and start doing exactly what is asked and nothing more.

Why it happens
People rarely leave because of salary alone. Common reasons include unclear expectations, little recognition, a difficult relationship with their manager and no sense of progress. In Pakistan, where many employees support extended families, job security matters, so people may stay physically long after they have left mentally.

What managers can do
Measure, then act
An engagement survey gives you a baseline across teams. The value comes from what you do next. Share the results, agree two or three actions with each team, and check again in six months.
Early signs to watch for
- Fewer questions and suggestions in meetings
- Less interest in training or new projects
- Shorter, more formal emails and messages
- More sick days or late arrivals than usual
- Withdrawing from informal team activities
What managers can do
- Hold regular one-to-one conversations about work, not only tasks.
- Ask directly: "What would make your work better?"
- Recognise effort in specific terms, close to the moment.
- Talk about growth: what the person wants to learn next.
- Act on at least one thing you hear, and say that you have.
Key points
- Disengagement starts quietly, well before a resignation.
- Unclear expectations, little recognition and poor manager relationships are common causes.
- Regular one-to-ones and visible action on feedback make the biggest difference.
